The exceptions they recognise, the people they trust, the criteria they use when a procedure is not enough. This knowledge helps make a company distinctive, alongside habits that can hold it back. Before introducing AI, both need to be recognised.
We start with a real process: compare the stated procedure with everyday work, listen to the people doing it and observe where an AI output acquires authority. The question is practical: who can reopen the discussion, correct an answer and take responsibility for the decision?
The work can produce a map of decisions and exceptions, delegation points and capabilities worth preserving. From there, we define a bounded trial with agreed evaluation criteria and responsibilities. The aim is not to encode all tacit knowledge, but to understand what needs protecting and what can change.
This perspective also draws on CORPSYS0 work on organisational System 0: perceptual habits, trust and tacit criteria already present before AI. It has been applied in two small businesses; the associated doctoral research project has not started.
